How to Tell If Your AI Planning Investment Is Shelfware

Your planning team has an AI forecasting system. The vendor demo was compelling. The implementation is complete. Your planners are still building shadow spreadsheets to check the numbers before they bring them into a meeting.

This is the most common failure mode in retail planning technology right now. Not a bad algorithm. Not a data quality problem. A transparency problem. And it's costing you more than the licensing fee.

The Metric you're Measuring is Wrong

Most IT teams measure adoption by login frequency, but that’s not a good measure for adoption. Legacy planning platforms were built to lock in a plan, not explain one. They weren't designed to version scenarios, capture decision rationale, or surface the reasoning behind a forecast. Adding that capability to a system not built for it isn't a configuration change. It's a data model problem.

When someone changes a forecast, the original recommendation, the change, and the rationale stay on record. Not as compliance. As a feedback loop that tells you whether your team's judgment is adding value or destroying it.

3. Scenario Versioning

The ability to model a demand shift or supply disruption without touching the live plan. If your planners are managing scenarios in Excel because the core system can't branch without overwriting the base case, that's a gap worth closing.

4. One Forecast Version Across Functions

When merchandising, finance, and supply chain are running off different numbers, AI accuracy doesn't prevent alignment failures. The forecast has to be the same number across functions, with a shared lineage everyone can access.

The Investment Case for Transparency

If your AI investment isn't changing behavior, it's generating analytics nobody acts on. That compounds. Workarounds become the actual process. The system becomes a compliance exercise. A year in, you're paying for a planning platform and running the business on institutional memory. The margin problem that prompted the investment hasn't moved.
